Evidence before automation

A clear boundary between helpful automation and the decisions that must remain visible, reviewable and owned.

Automate a known decision, not an unknown responsibility

Automation is strongest when the trigger, permitted action, expected evidence and exception route are already understood. Automating an ambiguous process can make the ambiguity faster and harder to see.

Before enabling an automated reminder, allocation or escalation, identify who can change the rule, who reviews failures and how a person can intervene safely.

Keep the evidence proportionate

An audit trail should answer a real operational or assurance question. Recording everything indefinitely creates cost and risk without necessarily improving accountability.

  • Record the decision and the responsible actor.
  • Retain the input needed to explain the outcome.
  • Avoid copying sensitive content into general logs.
  • Set a retention period that matches the purpose.
  • Make overrides and failures visible for review.

A controlled first release should define what will be observed, how unexpected behaviour is reported, who can stop the automation and what evidence is needed before scope expands.

A successful demonstration is not production evidence. A production decision needs the exact workflow, people, data and recovery route considered together.
